The Millwright's Shim and the Art of the Minor Adjustment

There is a stubbornness to creative work that feels structural, like a heavy timber frame that just won't sit square. You’ve planned the cuts, you’ve assembled the pieces, but the whole structure groans under a tension you can’t quite see. The instinct is to dismantle it, to grab the biggest hammer you can find, or to simply walk away from the lopsided thing in frustration. We look for the grand solution, the single, definitive swing that will set everything right. But often, the flaw is not a foundation cracked in two; it’s a nearly imperceptible gap, a hair’s breadth of misalignment that throws the entire mechanism off.

This is where we can learn from the millwright, the craftsman who builds and repairs the great water wheels and gear trains of a mill. His most vital tool is not his sledgehammer, but his collection of shims: thin, tapered pieces of wood or metal. When a massive gear doesn’t mesh perfectly, he doesn’t force it or recast the entire wheel. He patiently tries one shim, then another, tapping them gently into the space between the axle and its housing, making micro-adjustments until the teeth of the gears engage with a smooth, silent authority. The work is not in the force applied, but in the precision of the intervention.

The Strategy of the Paper-Shimmed Draft

We can apply this same principle to a piece of writing, a code block, a design layout, or any project that has stalled. The problem often feels monolithic: “this paragraph is all wrong,” or “this whole section’s logic is broken.” The hammer-wielding approach is to delete the offending passage and start again from scratch, a draining and often unnecessary effort. The millwright’s approach is to assume the structure is mostly sound and just needs a tiny adjustment.

Here’s a concrete technique I call ‘paper-shimming.’ When you hit a block, take a single, small piece of paper—a sticky note, an index card, a torn margin—and cover up the troublesome part. Not the whole page, just the one sentence, the one formula, the one visual element that feels off. By physically obscuring it, you force your focus onto what remains. You are no longer staring at the problem; you are examining the structure around the gap.

Now, read the sentences before and after the covered section. Look at the design elements adjacent to the hidden one. Does the piece still flow? Does the argument hold? Often, you’ll find that the surrounding structure is stronger than you thought. The act of covering the problem isolates it and reduces its perceived size. It becomes a shim-gap, not a chasm.

The next step is to write a new version of the concealed text directly on the paper shim itself. This is a low-stakes experiment. You’re not committing to rewriting the entire document; you’re just crafting a small, new piece to fit a specific gap. Try a different opening phrase. State the idea more plainly. Ask the question you’re trying to answer. When you have a candidate, read the entire section aloud with your new shim-sentence in place. Does it create a better fit? Does the mechanism turn more smoothly? If not, discard that shim and cut a new one. The investment is minimal, but the cumulative effect of these tiny calibrations is a piece of work that feels solid, aligned, and true.

The millwright knows that constant, forceful overhaul would destroy the mill. Stability comes from attentive, minor corrections. Our work is no different. Keep a stack of paper shims on your desk. When the gears of your progress grind to a halt, don’t reach for the sledgehammer. Reach for the shim. Tap gently. Adjust. Listen for the sound of things falling into place.
